How to create empowerment – simplified

Empowerment is a frequently used word, sometimes I feel it is over-used and sometimes we have no clear understanding of what it really means or how we can achieve it.

It is not a magic word, the simplest way to look at it that everyone is coming to work not with the intention to deliberately do something bad. Most people are neutral and only some are positive and wanting to do something good.

This gives us leaders with 2 challenges, one to make increase the number of people who want to do good and the second is to set them to one direction.

Sounds easy… But how am I going do it?

There are clear pillars of engagement and there are multiple ways to make it work. Let’s look at the basics.

  1. Systems and Processes

People will go for the direction of least resistance. So if you want them to do something, than it has to be made very easy for them to do. You would not expect them to go do hours of training and then take an exam and….. Give them the information what needs to be done, and than give them a process that is simple to do.

For example… You want people to raise ideas to improve processes. You do not want a numbered form to be requested from HR, than filled out properly, submitted to their bosses in person, who presents a tally chart every day…. This will provide you with perfect tracking, but it will not work in your favour to create mass movement. Get forms that explains what needs to be filled out. Get a box of magnets and a whiteboard and have them stick it on…. And make sure you show up at the board regularly.

Similarly, if you are a speaker and you want the audience to ask questions, you can ask your assistants to run around with microphone, and get people to ask… Yes you will get questions, but usually from people who like to show off anyhow. If you want mass participation, put out paper and pens and a box, and before break announce that you will be taking questions from the box which people put in anonymously….. You will get 10 times more questions.

So the message is to make it simple and least painful!

  1. Organization

This also a key point. This needs to support what you want to achieve. As the process is there, and simple, you have to make sure that the organization is there to support. Clear roles has to be established, who does what. Also clear goals have to be set for everyone, what is their role in achieving the goal. Maybe tie some incentive to it, portion of salary, bonus, prize… Money or prizes always work their magic. We as humans are kids forever. We love to play. It is quite fascinating how far a Mars bar takes you as a prize. Costs nothing, value in achieving a goal, priceless.

So back to our previous examples. If you want to generate ideas, your organization needs to be aligned. First of all the people have to be supported by their peers and managers to bring forward the ideas. There has to be a guru or referee (expert) who helps people to figure out and navigate in the new world. The managers have to be incentivized to push the people to bring the ideas. Other functions have to be held account to make sure the best ideas are implemented, so it shows the people that it is worth to bring up ideas.

And you as a leader have to show that you care!

  1. Behaviours

If anything makes something work, than this is the most critical element. We as leaders always complain on how people should behave and how they do not. Guess what, who’s fault is it… Yours. Why? When you point at someone, look at your hand, only one-finger points to the other person, three fingers point to you.

So what are the three fingers?

First finger: Above all, you as a leader and your leadership team have to show that you care. You have to be talking about it, be curious about it, and package it into every communication. So people see you care.

Second finger: You have to do it yourself. Whatever you expect, you have to show and also communicate how you do it. Better yet, you join your people doing it. Raising improvement ideas, make sure your ideas are posted on the board of the teams. Go there, find something you would find anyhow, take the time to put it on the card and stick it to the board…. And follow up.

Third finger: Praise and penalise. Highlight people who do it well, and tell them off if they do not do it. People will learn from immediate positive or negative feedback. Positive better, if all else fails negative is also required. Make sure it is clear that it is not OK not to follow the new requirement.

It is not difficult, it just takes concentrated effort and time to create empowerment and also create change in any organisation. Keep up the good work!

Have you ever felt that your business unit is the one and only that is helping the company to function and succeed? Have you ever felt that the other departments are not important at all and sometimes even useless? Have you ever looked at your colleagues and thought; hey you guys are screwed without me…!

Now think about the departments of your company for a moment, think about the work they conduct on a daily basis and now imagine if they wouldn’t be there anymore… Imagine if one of your colleagues would leave… who would do his/her job? How long would it take to find another person and to train the new person? How many mistakes would be done until the new person learns the new job?

Feels good to be important??? Now it is time to stop…. Right now! Being the wise man, knows everything, it gives you a feeling of high…. but at the same time gives you no joy…. Sometimes you feel that you just do not want to start your day, you are being down and miserable…. Your gut tells you that this is not right!

Pick a different question for yourself to thing about!

How can I stay motivated and passionate about my job but at the same time stay humble so that I’m not dragged by my ego in the thought of being irreplaceable?

Well, there is only one answer to this question: Generosity! Be Generous! And I guess now you’ll think Generous in the workplace? Where everybody is trying to get my position? Or where every day I have to fight so my voice can be heard?  Yes, besides all the daily struggles you might have or the misery you might be creating to yourself generosity in the workplace is what will make you be valued by your colleagues and eventually make you grow. When you look at your colleagues or other departments no matter what the issue that you are facing right now with generosity the struggles will end and new ideas to solve the issues will be found and implemented.

This approach is making you focus on the important and long term, you will not see all the benefits immediately, but on the long run… boy this makes a massive difference.

Let us think about a common problem that companies face; You are waiting for the answer from a colleague of another department so that you can go on and finish the project you are working and this answer is not coming or it arrived and you don’t think it’s good enough or worst you don’t agree with at all and you think the person is totally crazy and unprofessional… Your immediate reaction would be to just call the person and spill all your frustration, your thoughts go from “I could have done it better” to “this person is totally useless, let me speak with his/her boss” so you start thinking about sending an email to the person copying all the important people you know that are involved in the project, you are sitting there your fingers are burning you want somehow to ridicule this person so that it never ever happens again that such a mistake will be repeated…

STOP!!! Yes, don’t do it. Stop yourself and be generous. Re-check the documentation or whatever the job was, first of all, you have to ask your self if the information you sent to the person in the first place was good enough, don’t immediately assume that you are right and the person is wrong (we are not perfect), if you see that the work at your end is good than if you have the possibility and have this person just a few steps or offices from you stand up and go speak personally with the person and calmly show your point of view, let the person speak and explain his/her point of view, remember we have two years and only one mouth for a reason: we should listen more and speak less. After the person explained itself calmly find a solution and you will see that the target will be achieved.

If the person is not in the same building as you then call the person on the phone and have a chat the same way you would if the person would be in front of you as explained above…

Now, you might think; Hey, I have no time for this! I rather send an ugly email… I’ll copy this person’s bosses and they will take care of solving the problem… Ok, but hey if you were the person that made a mistake what kind of approach would you prefer the other person to take? Speak to you directly and solve the problem or throw you in the fire without even informing you of what’s going on?

Well…. It is your choice, you can be angry and miserable and do it again with someone else or even the same person tomorrow, or feel good and show generosity. I can assure you that the world around you will change, and even the people around your will change.

We are professional but we are humans and business must be done with humanity be generous with your colleagues and co-workers and help the chain to stay strong.

Loyalty is a Lifestyle

What does loyalty mean in a company… and why people are not acting loyally?

I am sure you have heard or even said that I am loyal to my company and also heard the company must be loyal to me. On one side, I tend to agree with these statements on the other I disagree.

Being loyal to a company is to with your own personal values. You as an individual must live your life with certain standards,  some people have higher some lower some different. However, I have noticed in some cases that these standards do tend to change when you behave in a company.  We do not respect other people, we do not respect the assets and possessions of the company, we do not respect the money of the company…. But we should. A company is no different than a group of people getting together for a cause. In your mind it has to be the same when you get together with a group of friends and help someone on a project, moving houses or sort out a shed or something bigger. The company is a group of people working towards a goal. OK, there are structures and processes but think for a moment. When you go out with more than 3 people, someone must take the lead and set some rules up… correct?

So being loyal, must come from you as an individual and make sure you do the best every day…. Will come back to the “why” in a minute.

The loyalty of a company, there is no such thing. People often say the company should take care of this, the company should provide that… Yep, what is the phone number of the company so I can speak to him or her, I sometimes ask. Same true for functions, Engineering, Manufacturing…. They do not have email addresses and phone numbers either. People do. So loyalty to a company is a loyalty of an individual in a position to you as another human being.

Once you start to talk names, the conversation starts to become more real, more powerful and productive, often times painful initially. But definitely more rewarding.

So…. Why should we be loyal? Simply for happiness. All of us are in search for that. If you feel good in your job, you enjoy what you do, you live your life in a company to the values you follow with your family or friends… You will be happy. Not for me, not for the “company” but for you. It is your choice how you want to feel every day, miserable or happy…. I choose happiness!

Loyalty

How to get more success instantly… Works…. Seriously

Success is a relative term. It is different for all of us. Some might think money, some might think position and title and for some a simple thank you is great success.

No matter what it is for you, there is only one thing blocking it for you…. Is you. I thought I share with you a thought that will work to make it easier.   It is a simple two stage process. First one is longer than the second, but if you are good and committed does not take more than 60 minutes altogether.

  1. You go and figure out what excites you, what motivates you, what is success for you. Sit down and list out events where you felt successful in the past. Does not have to be relevant to what you are doing now and want to be successful in, can be anything. Can be from your childhood when you drew something and everyone loved it, seriously anything. The next thing is you have to remember how you felt. Close your eyes, put yourself back to the event, indulge in the success for a minute as a memory and than open your eyes and write down Why you thought it was success and also write down the few words coming to your mind what words describe well how you felt. Repeat this a few times with different events if you can.
  2. This is the quick part, but you have to do frequently. Every morning, or before an important milestone you want to hit, close your eyes again for 1 minute, imagine yourself at the place what you consider as success in your current job / assignment and bring back those feelings from the past. Imagine that you are already there. Just for 1 minute.

Two things will happen, one you will feel great and the second is for some miracle reason, you will achieve more success than before. Why? I think it is to do with your karma, energy etc., you will bring in the success better as you believe it.

If you think you can spare one minute every day fro your better success, go ahead and try it. If you do not, I would love to hear why you think it will not work.

How to be in control of your day?

Have you ever felt that your day was just presented to you, all events just happened outside of your control. There is two ways to cope with it, accept it or do something about it.

You probably figured me out by now, and you are right, I am giving you a solution, so you can do something about it. The good news is that you need nothing to make it work, no training, no books, no nothing. Nothing but your mind.

All you have to do is plan… Plan you day. Visualize the things you will accomplish during the day. You can imagine in your mind how will it feel when you accomplished it, whatever you wanted to achieve. Take control, do something that is important in your work, you have not done before. Take control. There is an idea you always wanted to implement but never started. A person giving you trouble and you just let it go every day? Time to take control and plan your day, visualize how it will work out.

Do not underestimate the things around you, our life has many disturbance factors like meeting requests, emails, phone calls. Allow time for those, so only put in to your day what is possible to fit. It is a good start to plan 20% of your work time first and commit to the outcomes. If you are a had worker you put in 12 hours or so into your job, so all you need is 2 hours that is pushing you forward. Make 1 hour for your project, schedule a meeting with the people you need to talk to. Take charge, imagine the outcome and move yourself in action.

What is the difference between just scheduling the meeting because you have to make progress with your project?… Well, the outcome. As you played forward in your head the outcome, you will have a positive impact on the events during the day. Try it out and you will be amazed by what you can achieve.

You are the Platoon Leader – Any Change in Business Starts With You

We are called leaders in business or managers. Personally, I prefer leader. In my interpretation, a manager is the one who has to make sure the processes are working and the procedures are followed. Leadership kicks in when you actually have to change procedures and make them better, make your people better, make the company better.

So at work, you have to be the platoon leader, leading the troops to battle to concur new grounds. People will naturally look at you like that and will follow you like that. What you also have to realize that they copy you, what you do how you act etc.

So if you want to drive change in behavior, change in attitude, change a process that they have to see that you care, you follow the new way yourself. People will change when they see you as a leader change, doing and being consistent about the new thing what you want to push through.

Yes, it is pushing it will take effort, a great deal of it to push changes through. Some companies it is easier, some are greatly difficult. The stronger the culture is the most years served in a company the workforce is, the stronger the resistance will be. Also, it is somewhat different by region of the world, countries with more pride and stubborn attitude, you will have a hell of a job to drive a change through.

So, when you have a chance to lead, have a think how can you demonstrate to your troops that you care, you do it yourself too. Pick a behavior, an act and follow it consistently. Explain it with patience, one hundred times if required, pick a good compelling story to tell and grab every possible venue to tell that story. People love stories, although we all collect birthdays every year, most of us remain kids to a certain extent and love the stories and tend to believe in them.

If you are having difficulty in driving a change, have a think what you have to change in yourself first!

Brave new world of private sector

One of my favourite writers is Aldus Huxley and his colourful utopia books about the how the world will look like sometime in the future. I was probably 25 when I first came across his books and at that time I was a corporate soldier working for a large multinational corporation.

I was getting very well trained how to get along in the bubble of corporate kingdom with as many employees as a smaller city somewhere in the world. You have to have certain skills in selling ideas, setting appointments, writing emails, talking and networking all with the aim of getting your agenda in front of someone who can say yes or no or a maybe. This type of structure is very good to learn new cutting edge methods and systems as they have “unlimited” resources to pay for training, consultants, fund projects and so forth. Also you can be specialist in a field within a function and be great and valued.

Also I would say the work morale varies between people a lot. Most of these corporates have employee performance evaluation systems on an annual basis, where they put you into categories of below requirements (you must improve – otherwise you are out); good-ish that you do your job from 9am to 5pm and you do nothing more nothing less and excellent that you are better than the 80% of others wanting to do more.

When you get to the private and start-up type of businesses things change. You have to learn, or have very different skills. The resources are not in abundance; you have to be a financial wizard to make things work. There is no such thing as middle class performance, you are great or you are out and also colleagues, the owners or just simply the market does not tolerate failure. You know the statistics… From every 10 company, 9 goes out of the business in first 5..10 years.

So when you sit in your corporate comfortable chair, and think about having your own business or join a start-up, please do some serious thinking. See how you can improve yourself as a person so you can always deliver 110% and also train yourself all the missing skills and knowledge what you will need in there about sales, marketing, finances, IT and legal.

I did not mean to scare you off, it is a brave new world out there and it is the most fun you can ever have, so I encourage everyone to try!

How to select the right data to make improvements

Mondays are the one and only kind of days, when it is statistically proven that the best business decisions are made. You had a good relaxing weekend, away from the pressures and if you have set your mind up on Friday to think of something great through your reflections time, your subconscious mind has worked for you in the background while having a great family lunch or being out in a bar with your friends and of course while you were sleeping too.

So, you had a dream about a solution to a business problem you have and you want to test it out. You can go based on your gut feel and try to do something, or you could try something that engineers with a mix of statistician’s blood in their vanes do.

So you got a process, let’s say it is your revenues / sales in your business. If the number is fluctuating up and down, and you think it is a correlation to the direction and strength of the wind outside…. Than man, your process is out of control. But also I can tell that you process inputs is out of control, not the process itself. So if your brilliant idea over the weekend was to hire more sales people, than stop right now, because you will not only will have a sales but also a cost problem too. So have to start collecting data around the inputs of the sales process. Where you get your leads, how many, how many gets an offer, how many your sales guy gets to meet etc. Collect as many data points and inputs to the sales process as possible. Also collect market and whatever other data you can. Once you have that, ask the question How can I improve the “xxxxx” (put the process input here by 10%… You will see magical results.

On the contrary, if your sales are much lower than expected, but they are constant, than you have something wrong with your sales process itself of the people. Hiring another salesman or firing the sales director might be the best bet you have. Or just work with them and understand based on the inputs they have how come their results are so low. Can be your product or themselves, or the belief they have about your products.

So when collecting numbers, always look at the graph first, it will tell you where the problem comes from, and than collect the true numbers, and make sure you always ask the question why are they that much. Statistics are always hiding something intentionally of accidentally.

What does a leader do on the weekend?

You work very hard during the week and you definitely deserve a bit of break for the weekend. And yes, you do need to take a break and make sure you recharge your batteries.

However, many of you know the story of the lumberjack busy cutting the tree with a blunt saw, and the person walking by can not stand it and ask him “ Why don’t you sharpen the saw?”… “ I am too busy sawing…” comes as an answer.

If you have not read the book of Stephen Covey, the 7 Habits… Please take the time to do so this weekend. So when you take your weekend into account, you have to make sure that you do a bit of sharpening. It is essentially goes into four categories:

  • Body – Exercise, Eat Well, Relax
  • Mind – Learn, Write, Educate
  • Heart – Relationships
  • Soul – Meditate, Journal, Pray

One bit you have to remember is to keep the balance of all this, you can not do a 200% job on Body and only 10% on heart. Imagine if these four categories would represent a quarter in a wheel, and that wheel would be carrying your life. With that imbalance, your life would fee a pretty bumpy ride. Also you have to maintain the balance of how much time you put into all this. It may sound crazy, but if you exercise 2 hours every day, than over 10 years you spend almost 1 year exercising. Well my point is, keep the balance as it may add that 1 year to your life expectancy, but you have not really gained much in the process…

Take this weekend, journal, read, write and go socialize a bit, sharpen your saw, so you are even more productive than the week before!

The Friday Game Changer – Reflection Time

We have gone through the week, it feels great that it is Friday…. But does it?
Friday is just another day and you can decide how you live it. You can be happy about that the week has ended, think of going out have a beer or a glass of wine and do not think about work… lock it out and forget about it for a few days…. The chances are that you will feel terrified or sad when Monday comes.

There is another way…. And as usual it takes not much, just 30 minutes or so, and you will feel great, and will even be excited on Monday. This is not smoking weed…. It is reflections time.

Simple thing you can capture any of the following, and I guarantee you, you will feel happy, you will feel fulfilled, and will feel excited on Monday to continue. This is the list I use for my reflection time…. But feel free to alter as you see fit, it is more important to do it, rather than how you do it.

  1. What was working well from my plan for the week
    Yes you should have a plan of outcomes for a week and you have to reflect on that, what was working well… so you can have this cleared up
  2. What was working not so well
    What did I learn from it… What is worth to remember.
  3. Who has accomplished something that I should recognize
    Capture some moments, individuals…. Even if they do not work for you or with you, who are worth to recognize… Maybe you can even post on Social Media about the lady in the Post Office who was super helpful and cheerful
  4. What was the best moment of the week…
    Here focus on something that I was grateful for to have… One thing I will remember for whatever reason…. It will help you to lift your spirit

Please make sure you capture these in writing…. As words fly away and what is written stays there forever.

So you decide…. Head to the pub and forget or 30 minutes more and remember.
